I’ve made it to the halfway point, the head is fully disassembled!! And learned even more about why the car wouldn’t run. For example, what’s different about two of the eight valves you see?
The cylinder 2 exhaust and cylinder 3 intake valves are bent; correlating with the lack of compression on cylinders 2 and 3.
You can see the incomplete combustion carbon on 2-3 compared to 1-4. The exhaust manifold came off without much more struggle and I had a better look at one of the common 931 problems: a cracked manifold.
931 manifolds crack between the 1-2 runners and Are often welded to provide extra support. Whoever had this one brazed the hell out of it and it’s nasty. I’ve only welded once and could probably do a better job. Gonna get this fixed. Now all that’s left is to get the replacement gaskets and accessories and she’ll be good as new!

I think this would have to get V’d and preheated before welding.
That said, you could do a better welding job than this with your feet.

Bent valves, huh?
