These tires only have 12k miles on them, and apparently are discontinued. Do I replace the whole set? Is it really so bad to have a mismatching tire, besides aesthetics?

What tire? How old?
If you REALLY can't find one new one I'd replace 2 at a minimum. Do not run this tire.

I would at least replace two. Whatever you replace, you can sell the old ones to those places that sell used tires (Minus this one of course)

Looks like a pretty thin sidewall. Is that a performance tire? If so, I'd replace the whole set at 12k miles. If they're anything like the tires I've had, they'd be 75% dead by then anyway.

You want all 4 tires to be as similar as possible. If you can find a used version of the same tire with similar wear I'd go that route. If it were my car I'd probably get a used set of 4 of CL.

I'd replace the entire set probably.
Sell the rest of them on Craigslist.
Then I'd get my Gf to place a super bitchy call to the DOT about the quality of their roads.

Get two replacement tires. Typically a tire may get replaced, so there should be another tire with the same tread and spec available. Ask a good tire shop, and they can hook you up. I have Cooper CS4s, and had to get a CS3 because the CS4s are discontinued. The treads are identical though.
Keep the good tire as an emergency spare for yourself though. It'll come in handy in the future. If you're rocking stock wheels, you could try finding an extra, so you don't have to deal with a donut longer than necessary.

I would get 2, you can sell the good one to a used tire shop. You can balance out the rotations, until it's time to replace all 4.

Goodyear Eagle GT. They are less than two years old.
Yeah, I already put on the spare. I might do just the two.

They are in really good shape:( I think they had 60k warranty and I'm not too hard on them.

60k!?! Wow! I guess I'm used to the Michelin Pilot Super Sport with its 30k tread wear warranty, although most people never get close to that. It really sucks having to replace good tires for no reason (I had to buy a new PSS a week ago because of a damn pothole, so the experience fresh in my memory). Having one mismatched tire definitely won't kill you, especially in normal street driving. You'd probably never even notice. I personally don't think I'd do it on my own car, but I'm sure plenty of people run mismatched sets. If you were driving closer to the limits of your tires, you really wouldn't want to take the risk.

Same thing happened to Mrs McMike. She lost a tire around 10K miles after replacing all four.
"Shit."
She didn't have a full size spare, and was planning on taking a road trip with a visiting relative the next morning.
"Shit"
Like you, I found the tire to be discontinued.
"Damnit."
It was now 4:00, and I had to do some quick research on what a similar tire would be, and if I could find two of them locally and get them mounted before (looks at watch) five o'clo....
I told her to call and rent a car.
Ended up finding one in Found one in Florida, got it four days later.
