I replaced all 4 cups with cracks or chunks taken out of them with good ones from an old set of heads. Thank god for a $10 harbor fright tool.

Harbor Freight sells spring compression tools? Neat! Wouldn't trust it further than I could throw it though. You don't want tools failing while they're compressing springs!

It worked pretty well. Instead of pushing the spring down it pulled the spring up - I worked around that.
